This abbreviated example uses an invented 12-person consulting company. A purchased report uses the buyer's stated constraints and current evidence; it does not promise savings or implementation success.

Primary office suite
It already owns identity, email, calendar, and shared documents. Replacing it would add migration risk without solving the stated problem.

Remove

Duplicate file-sharing account
Move the remaining project folders, validate sharing permissions, then cancel the overlapping subscription.

Pilot

Open-source automation
Rebuild one low-risk workflow first. Continue only if monitoring, credential rotation, and failure recovery have named owners.

Decide

Managed vs. self-hosted chat
Use the fixed cost worksheet and choose control only when the operating burden is justified.

Implementation order

  1. Export account, billing, member, and integration inventories before changing anything.
  2. Remove unused seats and cancel only subscriptions with a verified owner and replacement path.
  3. Migrate the duplicate file store in a pilot folder, then reconcile files, sharing, and retention.
  4. Rebuild one non-critical automation with test data and a documented rollback.
  5. Run the chat decision separately; do not combine it with the file migration.

Open-source path

Evaluate Nextcloud for files, Mattermost for chat, and n8n or Activepieces for automation. Their license price does not include hosting, upgrades, backups, monitoring, incident response, or migration labor. Keep the managed product when no one owns those jobs.

Independent critique

  • The report cannot establish savings until current invoices and active-seat data are reconciled.
  • The proposed file consolidation may fail if client contracts mandate a specific storage provider.
  • A one-workflow automation pilot does not prove the team can operate a self-hosted automation service.
  • The buyer should confirm export rights, retention requirements, and rollback time before approving migration.

A different model can surface omissions and conflicts. It is not an auditor, lawyer, security assessor, or substitute for opening the cited evidence.
